Perch\u00e9, indipendentemente dal fatto che la societ\u00e0 sia familiare o sia posseduta da un fondo di private equity, <strong>capire approfonditamente la governance e i suoi equilibri \u00e8 di fondamentale importanza<\/strong>. \u00c8 infatti difficile ottenere il totale cambiamento in una governance conflittuale: il supporto pieno da parte di tutti gli stakeholders \u00e8 una componente molto rilevante. Dev\u2019esserci un allineamento iniziale di tutti, quindi, verso un obiettivo che sia nell\u2019interesse delle parti.<\/p>\n<p style=\"text-align: justify;\"><strong>La costituzione del management team \u00e8 un altro passaggio importantissimo<\/strong>. \u00c8 impensabile vincere una partita impegnativa senza poter contare su una squadra di specialisti talentuosi e con la giusta mentalit\u00e0. La selezione della squadra passa attraverso l\u2019analisi delle risorse interne disponibili, da effettuare con totale pragmatismo e attraverso l\u2019individuazione di chi portare a bordo per completare l\u2019organizzazione esistente. <strong>Il team va costituito velocemente ed \u00e8 essenziale fare in modo che ciascuno capisca bene la strategia, i bisogni, i risultati da conseguire<\/strong>. Ogni manager deve avere degli obiettivi chiari, ben quantificati e misurabili. E le regole del gioco devono essere ben comprese a tutti, perch\u00e9 fare turnaround significa anche spingere al limite ed essere sotto pressione, ogni giorno.<\/p>\n<p style=\"text-align: justify;\"><strong>Un tema al quale ho sempre dato molta importanza sono gli strumenti da mettere a disposizione del management affinch\u00e9 il turnaround sia efficace<\/strong>. Per ogni funzione e per ogni attivit\u00e0 \u00e8 necessario sviluppare e implementare dei tool che permettano di avere una visione chiara e tempestiva degli andamenti, delle correlazioni con i risultati da ottenere, in modo che non ci sia difficolt\u00e0 di comprensione di quanto si sia raggiunto fino a quel momento e di quanta rotta rimanga da fare per arrivare a completare l\u2019opera. Oltre a un approccio molto organizzato e strutturato che permetta di mantenere le posizioni conquistate; perch\u00e9 <strong>nel turnaround \u00e8 facile regredire velocemente e questo genera demotivazione<\/strong>.<\/p>\n<p style=\"text-align: justify;\">Nel turnaround capisci di avercela fatta quando, oltre ai risultati, percepisci dal management team una trasformazione che ha portato a renderlo un \u201c<strong>winning team<\/strong>\u201d, l\u2019espressione di una confidenza di aver ottenuto ci\u00f2 per il quale, tra enormi difficolt\u00e0, tutti si sono spesi al massimo.
