Cette filiale de taille moyenne (une cinquantaine de millions d\u2019euros de CA) perd une part importante de son chiffre d\u2019affaire notamment, mais pas uniquement, \u00e0 la suite d\u2019une acquisition hasardeuse men\u00e9e par l\u2019ancien DG. Ces pertes substantielles am\u00e8nent \u00e9galement des difficult\u00e9s de tr\u00e9sorerie imm\u00e9diates. Devant l\u2019urgence, la solution d\u2019un manager de transition est retenue.<\/span><\/p>\n<p style=\"text-align: justify\"><span style=\"font-size: large\">Le manager propos\u00e9 par EIM et agr\u00e9e par le groupe poss\u00e8de une exp\u00e9rience tr\u00e8s op\u00e9rationnelle de direction de filiales de groupes de BTP, mais aussi de reprise et de redressement d\u2019une soci\u00e9t\u00e9 ind\u00e9pendante.<\/span><\/p>\n<p style=\"text-align: justify\"><span style=\"font-size: large\">Sa premi\u00e8re priorit\u00e9 est de faire rentrer le cash : recouvrement des cr\u00e9ances \u00e2g\u00e9es ; r\u00e8glement imm\u00e9diat des \u00e9ventuels litiges ; cessions d\u2019\u00e9quipements inutilis\u00e9s. En quelques semaines plus de deux millions d\u2019euros sont rentr\u00e9s dans les caisses et la crise de tr\u00e9sorerie est r\u00e9solue.<\/span><\/p>\n<p style=\"text-align: justify\"><span style=\"font-size: large\">L\u2019action se concentre ensuite sur la rigueur de gestion op\u00e9rationnelle: meilleure gestion des chantiers, correction de certaines mauvaises habitudes prises par le personnel, r\u00e9 affectation g\u00e9ographique des \u00e9quipes, ma\u00eetrise des frais de d\u00e9placement. Ces mesures concr\u00e8tes permettent de d\u00e9gager des \u00e9conomies tr\u00e8s rapidement et de retrouver le point mort en quelques mois.<\/span><\/p>\n<p style=\"text-align: justify\"><span style=\"font-size: large\">Il s\u2019agit ensuite de p\u00e9renniser la structure en renfor\u00e7ant la fonction financi\u00e8re et en faisant monter comme DG le jeune directeur de l\u2019une des activit\u00e9s. La fin de la mission, \u00e0 temps partiel, consiste alors \u00e0 coacher le nouveau DG pour l\u2019aider \u00e0 prendre ses fonctions et \u00e0 p\u00e9renniser les actions de redressement.<\/span><\/p>\n<p style=\"text-align: justify\"><span style=\"font-size: large\">Quelques enseignements tir\u00e9s de cette mission, que l\u2019on retrouve \u00e9galement dans d\u2019autres projets :<\/span><\/p>\n<p style=\"text-align: justify\"><span style=\"font-size: large\">1) Nos clients h\u00e9sitent souvent \u00e0 remplacer un dirigeant historique, en d\u00e9pit des erreurs commises.
