background_size=&#8221;initial&#8221; background_position=&#8221;top_left&#8221; background_repeat=&#8221;repeat&#8221; max_width=&#8221;90%&#8221; module_alignment=&#8221;center&#8221;]<\/p>\n<p style=\"text-align: justify\">Dans la majorit\u00e9 des missions EIM, le manager de transition prend une responsabilit\u00e9 hi\u00e9rarchique pour aider l\u2019organisation \u00e0 passer un cap d\u00e9licat.<\/p>\n<p style=\"text-align: justify\">Dans cette mission particuli\u00e8re, notre client n\u2019avait pas pris la d\u00e9cision de se s\u00e9parer du directeur de site nouvellement promu, mais ne se satisfaisait pas des r\u00e9sultats de cette usine importante employant pr\u00e8s de 1000 personnes.<\/p>\n<p style=\"text-align: justify\">De plus, ce site situ\u00e9 dans un pays du Maghreb faisait face \u00e0 une situation sociale tendue, li\u00e9e \u00e0 l\u2019\u00e9volution du contexte politique g\u00e9n\u00e9ral qui brouille les rep\u00e8res des relations sociales et du mode de management.<\/p>\n<p style=\"text-align: justify\">Suite \u00e0 cette demande, nous mettons en place en quelques jours, un directeur industriel surqualifi\u00e9. Ce manager est \u00e0 la fois originaire du pays et dipl\u00f4m\u00e9 d\u2019une grande \u00e9cole fran\u00e7aise d\u2019ing\u00e9nieurs. Il a l\u2019exp\u00e9rience de la direction de sites, mais il a aussi occup\u00e9 des fonctions de directeur industriel et de direction g\u00e9n\u00e9rale. Il a donc clairement la capacit\u00e9 \u00e0 reprendre la direction du site, en cas de besoin.<br \/> Mais, dans ce cas pr\u00e9cis, il intervient pour coacher et conseiller le directeur du site, expatri\u00e9, et son CODIR et, en parall\u00e8le, pour prendre directement en charge plusieurs projets de lean manufacturing et d\u2019am\u00e9lioration de la performance. Son action touche en particulier aux points suivants :<\/p>\n<p style=\"text-align: justify\">\u2013 Syst\u00e8mes de management : Institution d\u2019un planning de r\u00e9unions op\u00e9rationnelles, quotidiennes ou hebdomadaires pour remonter et traiter les probl\u00e8mes.<\/p>\n<p style=\"text-align: justify\">\u2013 Fiabilisation du processus logistique : Refonte du Plan de Production ; utilisation syst\u00e9matique de l\u2019ERP pour les calculs des besoins mati\u00e8res ; r\u00e9visions des param\u00e8tres de gestion ; r\u00e9unions syst\u00e9matiques pour analyser et r\u00e9soudre les difficult\u00e9s rencontr\u00e9es.<\/p>\n<p style=\"text-align: justify\">\u2013 Am\u00e9lioration du taux de rendement productif et r\u00e9duction des pertes mati\u00e8res, en particulier gr\u00e2ce \u00e0 un suivi quotidien.<\/p>\n<p style=\"text-align: justify\">\u2013 Renforcement du syst\u00e8me qualit\u00e9 (QRQC) et interventions directes dans les r\u00e9unions, en remplacement du directeur d\u2019usine.<\/p>\n<p style=\"text-align: justify\">\u2013 Coaching du Directeur de site et de plusieurs membres du Codir (directeur production et directeur qualit\u00e9 notamment) pour leur donner de bonnes pratiques de management et pour faciliter les prises de d\u00e9cision.<br \/> En outre, sa connaissance intime de la culture locale lui permet de conseiller efficacement le directeur de site pour g\u00e9rer des relations sociales tendues dans un contexte politico-social troubl\u00e9.<br \/> Il ne s\u2019agit donc pas uniquement de r\u00e9aliser des am\u00e9liorations ponctuelles sans lendemain mais de mettre en place des syst\u00e8mes et des d\u00e9marches permettant des am\u00e9liorations durables. Cette intervention souple, qui vient en support d\u2019une \u00e9quipe de direction tout en prenant en main directement certains projets d\u2019am\u00e9lioration, permet de donner sa chance au responsable de site et donne plus de temps pour prendre la d\u00e9cision de le remplacer ou non.
