Se han conservado las plantas industriales de producci\u00f3n, cuatro, con una plantilla total de 1.300 personas y una facturaci\u00f3n global del orden de 100 Millones de Euros.<\/p>\n<p style=\"text-align: justify;\">Despu\u00e9s de varios a\u00f1os, se constata una disminuci\u00f3n en los resultados, que, a pesar de todos los esfuerzos, no se consiguen recuperar. Un alto directivo del Grupo es el responsable de la filial h\u00fangara. Debido a una productividad muy baja, est\u00e1 previsto que se cierren dos plantas, pero el contexto social es dif\u00edcil y el directivo no se cree capaz de realizarlo, por lo que vuelve a la central, significando un cierto fracaso.<\/p>\n<p style=\"text-align: justify;\">Se consulta a EIM si puede proporcionar un Director General de Transici\u00f3n que pueda llevar a cabo el proyecto planeado. La empresa est\u00e1 dirigida por un peque\u00f1o grupo de expatriados que no hablan h\u00fangaro. S\u00f3lo hay un directivo local en el Comit\u00e9 de Direcci\u00f3n y habla mal el ingl\u00e9s. Como consecuencia, la empresa est\u00e1 dirigida por dos niveles muy estancos.<\/p>\n<p>Por otra parte, imponiendo una marca \u201cparaguas\u201d, el marketing ha sacrificado varias marcas locales que conservaban a corto plazo una proximidad muy evidente con los consumidores.<\/p>\n<p>En definitiva, el proyecto de cierre de dos de las cuatro plantas no est\u00e1 alineado con el clima social que existe en el pa\u00eds. S\u00f3lo hace que desmoralizar a la plantilla multiplicando los problemas y los bloqueos. Para salir adelante, el Interim Manager debe intervenir en cuatro \u00e1reas.<\/p>\n<h4>Adaptarse a la coyuntura existente<\/h4>\n<p>El interim manager estudia en detalle las marcas. Decide resucitar alguna de ellas. En pocos meses, la erosi\u00f3n de p\u00e9rdida del mercado se recupera.<\/p>\n<p>Ayudado por el consultor de EIM, negocia con la central el aplazamiento del cierre. Como contrapartida, pone en marcha, con el apoyo de los trabajadores, un plan social para 400 empleados. La productividad por empleado sube m\u00e1s de un 40 % en un a\u00f1o.<\/p>\n<h4>Cambiar la mentalidad<\/h4>\n<p><strong>\u00a0<\/strong>En tercer lugar, reorganiza el equipo directivo, evitando la ruptura entre expatriados y locales, ayudado por la independencia que le da su estatus de externo. Decide el traslado a unas oficinas m\u00e1s econ\u00f3micas y reduce el equipo staff. Pone en marcha un Comit\u00e9 de Direcci\u00f3n con m\u00e1s presencia de directivos locales y establece en las reuniones el idioma h\u00fangaro.<\/p>\n<h4>Aprovechar las oportunidades locales<\/h4>\n<p>Sugiere el desarrollo de productos no existentes en el cat\u00e1logo, pero de uso corriente en Hungr\u00eda, que ser\u00e1n distribuidos bajo marcas locales: un camino diferente al marcado por la estrategia global del grupo, pero justificado a corto plazo por la situaci\u00f3n del mercado local. Los resultados confirman la validez del an\u00e1lisis.<\/p>\n<h4>Balance final<\/h4>\n<p><strong>\u00a0<\/strong>Al final del proyecto de dos a\u00f1os de duraci\u00f3n, la empresa ha vuelto a ser rentable. Las cuatro plantas han sido optimizadas, la participaci\u00f3n de mercado se ha recuperado y el crecimiento de ventas se ha consolidado. Y lo m\u00e1s importante para el futuro, la cultura de la empresa se ha renovado en profundidad, permitiendo abrir puentes entre los expatriados y los nacionales locales.<\/p>\n<p>Al Interim Manager se le ofrece quedarse en la empresa como permanente, pero rechaza la oferta y pasa el relevo a un nuevo director, quien hereda una situaci\u00f3n saneada.<\/p>\n<p>[\/et_pb_text][\/et_pb_column][\/et_pb_row][\/et_pb_section][et_pb_section fb_built=&#8221;1&#8243; Erheblicher Lieferr\u00fcckstand von mehreren Monaten bis zu einem Jahr in allen Unternehmensbereichen, daraus resultierende drohende Vertragsstrafen in siebenstelliger H\u00f6he und die kurzfristige Freisetzung des Leiters Operation f\u00fchrten nicht nur zum Verlust wichtiger Kunden, auch war die Belegschaft durch unklare Rollen und Verantwortlichkeiten extrem verunsichert. Von der Unternehmensgruppe gab es zudem die Vorgabe einer 50 prozentigen Umsatzsteigerung, die zu dem damaligen Zeitpunkt durch Nichteinhaltung wesentlicher Gesch\u00e4ftsprozesse (u.a. PEP, ECM, AEP) nicht erreichbar schienen.
