Evaluar la situaci\u00f3n inicial: entender los retos y riesgos, la organizaci\u00f3n y las personas. Esto supone saber ir a lo esencial, sin buscar el detalle exhaustivo.<\/li>\n\t<li style=\"padding-top:10px\">Clave n\u00ba2:<span>\u00a0<\/span><strong>Construir los puntos de apoyo.<\/strong><span>\u00a0<\/span>Primeras decisiones respecto a las personas. La elecci\u00f3n del equipo de confianza tiene una importancia definitiva: sin alterar las estructuras existentes, hay que consolidar y fijar las posiciones clave, sabiendo al mismo tiempo eliminar los elementos o factores de bloqueo.<\/li>\n\t<li style=\"padding-top:10px\">Clave n\u00ba3:<span>\u00a0<\/span><strong>Tomar r\u00e1pidamente las primeras medidas operativas<\/strong>. Adem\u00e1s de las repercusiones financieras inmediatas, que pueden significar la clave de la supervivencia, los primeros \u00e9xitos ayudar\u00e1n a movilizar al equipo. El primer trimestre es clave para desarrollar un plan de acci\u00f3n expl\u00edcito que impulse un cambio gradual y con medidas urgentes a medio y largo plazo. As\u00ed como para controlar los indicadores principales claros, evaluar los resultados, a las personas, y adaptar gradualmente las estructuras.<\/li>\n\t<li style=\"padding-top:10px\">Clave n\u00ba4:<span>\u00a0<\/span><strong>Controlar y medir las acciones.<\/strong><span>\u00a0<\/span>No se puede avanzar sin los debidos instrumentos de medici\u00f3n. durante los primeros 100 d\u00edas, sin tiempo para sofisticados informes, el directivo actuar\u00e1 con sentido com\u00fan, atendiendo a un n\u00famero reducido de indicadores simples, elocuentes y f\u00e1ciles de comunicar y llevar\u00e1 a cabo un seguimiento preciso del plan de acci\u00f3n poniendo a la empresa bajo tensi\u00f3n.<\/li>\n\t<li style=\"padding-top:10px\">Clave n\u00ba5:<span>\u00a0<\/span><strong>Adaptar las estructuras:<\/strong><span>\u00a0<\/span>realizar los ajustes necesarios en la organizaci\u00f3n, en sus sistemas de informaci\u00f3n y en la gesti\u00f3n de los Recursos Humanos de manera gradual y pragm\u00e1tica, teniendo claras las prioridades y \u00a0marcando las medidas m\u00e1s sensibles para ponerlas en marcha a medio o largo plazo.<\/li>\n\t<li style=\"padding-top:10px\">Clave n\u00ba6:<strong><span>\u00a0<\/span>Comunicar constantemente.<\/strong><span>\u00a0<\/span>Comunicaci\u00f3n de proximidad, cercana, pragm\u00e1tica y directa, m\u00e1s que una comunicaci\u00f3n institucional. El directivo debe encontrar el justo equilibrio entre tranquilizar al equipo, dinamizar y motivar a las personas.<\/li>\n\t<li style=\"padding-top:10px\">Clave n\u00ba7:<span>\u00a0<\/span><strong>Asegurar el liderazgo.<\/strong><span>\u00a0<\/span>El directivo debe establecer su poder, su credibilidad personal y lograr obtener el apoyo de todos para tener \u00e9xito en el reto del cambio.
