CFO und Werksleiter eines Automobilzulieferers in Tschechien ben\u00f6tigten Unterst\u00fctzung bei der Aufdeckung der Kostentreiber<\/b> (mangelnde Profitabilit\u00e4t des Werkes) sowie den finanziellen Aspekten eines Expansionsplans <\/b>(neues Werk).<\/p>\n

Reports waren unvollst\u00e4ndig und unzuverl\u00e4ssig<\/b>, das Forecasting schwach\u00a0und der Umgang mit R\u00fcckstellungen nicht mehr ad\u00e4quat.<\/p>\n

Die Finanzprozesse und -organisation <\/b>mussten verbessert und sichergestellt werden w\u00e4hrend der\u00a0Suche nach einem neuen Finanzmanager<\/b>: Dabei galt es einige H\u00fcrden zu \u00fcberwinden wie den ungen\u00fcgenden\u00a0Informationsaustausch<\/b> zwischen Abteilungen und eine hohe Fluktuation<\/b> in der Finanzabteilung. Der neue Werksleiter brachte zudem h\u00f6here Anforderungen an die Transparenz mit.<\/p>\n

Mentoring & Coaching<\/b>: Der EIM Interim CFO vermittelte finanztechnischen Gesch\u00e4ftssinns (z.B. warum es wichtig ist, bestimmte Informationen zu teilen). Dadurch wurde das Personal bef\u00e4higt, agil selbst Verbesserungsvorschl\u00e4ge zu pr\u00e4sentieren. Das st\u00e4rkte die Motivation und senkte die Fluktuation<\/b>. Au\u00dferdem konnte so erfolgsversprechendes Know-how nachhaltig in der Organisation verankert werden. Der EIM Manager f\u00f6rderte dar\u00fcber hinaus die\u00a0Umsetzungskonsequenz<\/b>.<\/p>\n

Ferner griff der Interim CFO selbst “hands-on” ins operative Geschehen ein, wo es n\u00f6tig war, z.B. bei der Nutzung von Steuervorteilen<\/b>, dem Entwurf von Business Szenarien <\/b>und der\u00a0Expansionsplanung.<\/b><\/p>\n<\/div>\n<\/div>\n<\/div>\n<\/div>\n<\/div>\n

Bei der Auswahl des Profils wurde nicht lediglich auf die finanztechnische Expertise geachtet, sondern ebenso die kulturelle Dimension der Ver\u00e4nderung (Silodenken, Fluktuation, Inkonsequenz) erkannt. Daher wurde ein Werks-CFO vorgeschlagen, der die notwendige F\u00fchrungs- und Change-Erfahrung aufweist und mit hervorragenden Soft Skills Begeisterung schaffen und Wissen vermitteln kann. Weil EIM auch in der CEE Region mit eigenem Standort vertreten ist, konnte ein lokaler Manager bereitgestellt werden, der flie\u00dfend Deutsch spricht. Dies war wichtig, um mit dem Headquarter zu kommunizieren. Da die Expansions-Investitionen und die Verbesserung der Profitabilit\u00e4t h\u00f6chste Priorit\u00e4t im Vorstand hatten, wurde das Projekt sowohl vom deutschen EIM Partner im HQ als auch vor Ort im Werks-Management durch den lokalen EIM Partner betreut. Dies war essentiell um die Vertrauensbildung zwischen HQ und dem neuen lokalen Management zu f\u00f6rdern (beg\u00fcnstigt auch durch die Kenntnis der osteurop\u00e4ischen Unternehmenskultur).

Durch die Aufdeckung von Kosten- und Gewinnfaktoren <\/b>konnten Gewinnsteigerungen<\/b> realisiert werden. Mit seinem kulturellen Feingesp\u00fcr erzielte der Interim CFO des Weiteren ein Commitment der F\u00fchrungskr\u00e4fte auf konkrete Ma\u00dfnahmen zur Ergebnisverbesserung.<\/b>\u00a0Verkaufstechnische Prozesse der Finanzabteilung\u00a0 wurden verbessert und ein<\/b>\u00a0hocheffektives Planungstool <\/b>entwickelt. Zus\u00e4tzlich wurde das\u00a0Personal-<\/b>Forecasting optimiert.<\/b>\u00a0<\/p>\n

Der EIM Manager achtete sehr darauf, dass sein Know-how nachhaltig im Unternehmen verankert bleibt, u.a. durch Einarbeitung des neuen Finanzmanagers (Knowhow-Transfer<\/b>).<\/p>\n
